Robot vs the labour line: the only comparison that matters

Measure a machine against the shift it replaces, not a vendor’s spreadsheet.

Every robotics quote invites the wrong comparison first: this machine against that machine. The comparison that actually matters is this machine against the shift it is meant to replace.

The wrong comparison

Vendors compare their unit against a competitor’s unit — cycle time against cycle time, spec sheet against spec sheet. It is an easy comparison to make and a poor guide to a buying decision, because it never touches the actual cost of the labour on the floor today.

An operator does not run a fleet of robots for their own sake. They run one to cover a shift, on a specific floor, at a specific cost — and that is the number a spec-sheet comparison never shows.

The labour line a robot replaces is rarely one number — it is a shift, with its own variability.

The right one: the shift it replaces

A shift carries recruitment cost, absence, overtime premiums and training time, on top of the wage itself. Scarce, ageing labour in operations roles — a trend WEF’s Future of Jobs 2025 report tracks across markets — only adds to that variability.

Comparing a robot to that full shift, rather than to its headline wage, tends to change the outcome of the comparison, and usually in the machine’s favour on repetitive, physically demanding work.

Building the labour-line model

Start with the fully-loaded cost of the shift being replaced — wage, overtime, absence cover and turnover — rather than the headline rate alone. Then set the robot’s real running cost against it: service, consumables and the supervision hours it still needs.

The comparison that survives scrutiny is the one built from the operator’s own numbers, not a vendor’s example site. It is slower to build and considerably more useful once it exists.
